Find where operational performance is breaking down.
Build a practical path forward.

RHC Advisory helps leadership teams diagnose operational loss, strengthen investigations and controls, and improve execution across complex, distributed operations. Our perspective comes from years of leading programs where solutions must work in the field — not only on paper.

When organizations call us

  • Loss is rising without a clear source
  • Investigation outcomes are inconsistent
  • Programs stall across distributed sites
  • Unclear ownership or fragmented data is slowing decisions

What we put in place

  • Clearer diagnostic and performance visibility
  • Defined ownership, workflows, and controls
  • Governance for consistent multi-site execution

Most operational loss doesn't announce itself.

It hides in the gaps — between systems, between teams, between a plan and what actually happens in the field. The organizations that call us aren't broken. They're capable teams dealing with complexity that has outpaced their visibility.

Inventory & Operational Loss

Shrink, vendor discrepancies, and process failures often go undetected until they've compounded across your network. We identify likely loss drivers and the controls needed to address them.

Investigations & Fraud Programs

Reactive casework and fragmented ownership leave real loss on the table. We clarify workflows, ownership, performance measures, and escalation paths.

Program Execution at Scale

A strong initiative can stall across dozens — or hundreds — of locations. We design governance and field mechanisms that support consistent adoption.

Network & Technology Friction

As operations grow, hidden friction accumulates across systems, vendors, and teams. We identify where it is occurring and prioritize practical interventions.

Operating principles that translate across complex environments.

Our experience was built in large retail and logistics networks, but the underlying disciplines — clear ownership, reliable controls, practical governance, and field-level execution — apply across many distributed and project-based operations.

Retail Networks

Big-box, department store, off-price, and specialty retail — including multi-site operators building out new regions.

Fulfillment & Distribution

High-volume fulfillment centers and regional distribution networks from early-stage build-outs to mature operations.

Last-Mile Delivery

Same-day and sub-same-day delivery operations, urban fulfillment, and distributed station networks.

Supply Chain & Logistics

Inbound logistics, vendor management, and cross-functional operations with complex multi-party coordination needs.

Regional Construction

Project-based operations where vendor accountability, material loss, and program execution gaps quietly erode margin.

Service Industries

Multi-location service businesses where process inconsistency, workforce friction, and hidden operational costs compound over time.

Public Sector Operations

Government and municipal operations where program delivery, vendor oversight, and accountability structures need strengthening.

Our deepest operating experience is in retail, fulfillment, distribution, last-mile, and supply chain environments. We apply those disciplines selectively in adjacent settings where the operating problem is comparable.

Representative operating improvements.

Examples from programs led by RHC principals in prior operating roles. Certain details have been generalized to protect organizational confidentiality. Outcomes reflect broader cross-functional efforts and are not guarantees of future performance.

Investigation Operating Model

Redesigned the structure of a large investigation program, including intake, prioritization, case workflows, performance measures, and leadership visibility.

  • Approximately 40% improvement in investigator productivity
  • Clearer case progression and leadership visibility

Inventory-Loss Visibility

Developed an integrated detection model that brought inventory, transaction, security, and operational signals into a more usable view for field teams.

  • Reduced shortage by more than half within the targeted high-loss environment
  • Enabled earlier identification and intervention

Inbound Vendor Controls

Designed receiving controls and accountability mechanisms for a high-volume vendor flow, improving documentation, reconciliation, and ownership of discrepancies.

  • Reduced disputed and short-paid claims by roughly 90%
  • Supported substantial financial recovery

Multi-Site Program Deployment

Built a repeatable launch and governance framework for complex initiatives spanning a distributed operating network.

  • Shortened implementation timelines by approximately one quarter
  • Improved ownership, escalation, and execution consistency

A straightforward process built for complex environments.

We don't show up with a pre-packaged answer. We start by understanding what's actually happening — then build from there.

Diagnose

We clarify what's working, what's breaking, and where the real constraints are — before recommending anything.

Design

We turn ambiguity into usable operating models, governance structures, and clear implementation plans.

Deploy

We support pilots and network-wide rollouts — hands-on, not hands-off — across distributed operations.

Sustain

We give internal leaders the routines, measures, and ownership needed to sustain progress after the engagement.

People who've done the work.

RHC Advisory is led by experienced practitioners. Matt and Danielle Robinett bring more than 30 combined years of operational leadership across large retail and logistics environments. Clients work directly with the firm's principals throughout the engagement.

Matt Robinett — CEO & Principal Consultant

Matt has more than 17 years of leadership experience across large retail, e-commerce, and logistics operations. His work has included asset protection, investigations, operational strategy, and enterprise program delivery in complex, high-volume networks. He brings a practical operator's perspective to problems involving loss, accountability, and execution.

Danielle Robinett — Chief Operating Officer

Danielle has more than 15 years of leadership experience across retail, logistics, security operations, and technical program delivery. Her work has included multi-site deployments, investigations, organizational development, and cross-functional execution. She began her career in U.S. Army medical logistics, where disciplined processes and clear accountability were mission-critical.

Engagement Fit

  • Multi-site or multi-region operations
  • Material financial loss or execution friction
  • Leadership readiness to sponsor change
  • Distributed and operationally complex environments

What We Deliver

  • Operational Strategy — concept to execution
  • Process & Program Leadership — clear measures and accountability
  • Risk & Security Operations — practical controls aligned with operational needs

Organizations call us when the problem is real and the internal path forward isn't clear.

The size of an operation does not determine the severity of its challenges. Our experience comes from large, complex networks, but we scale the engagement to the operating problem — not the size of the organization.

Loss is rising — and you don't know exactly where

The numbers are moving, but visibility into root cause is limited.

Your investigation team is busy, but outcomes are inconsistent

Casework is happening, but it's not translating into sustained operational change.

A program looks great on paper but isn't landing in the field

Scale, governance, or cross-functional alignment is creating drag.

You're scaling fast and need the infrastructure to keep up

Growth is creating complexity faster than your current structure can absorb.
